Executive Summary
LLM Gateway is working because it did not invent a market. It cloned one. OpenRouter proved that developers will pay a percentage fee for a unified API across every major model, then LLM Gateway attacked the two weakest points of that proof: the fee and the closed source. It charges a flat 5% on credits against OpenRouter's 5.5% plus a BYOK surcharge12, and it ships the entire gateway under AGPLv3 so any security-conscious team can read the code or run it on their own boxes3. The causal mechanism is pricing arbitrage on an already-validated take-rate business, with open source serving as the trust signal that lets a no-name startup intercept buyers who were about to default to the category leader.
The model has a second gear that most observers miss. Because LLM Gateway controls routing, it can buy inference cheap from second-tier providers hungry for volume (partner discounts of 75% to 90% off DeepSeek-class models, per its own changelog4) and resell access at list-adjacent prices. That spread, not the headline 5% fee, is the margin engine that funded the December 2025 inflection. The company then layered two products on top of the same pipes: DevPass, a flat-rate coding-model subscription launched May 20265, and an embeddable wallet SDK that turns other apps into resellers6.
The numbers, from a local TrustMRR Stripe-charge snapshot (gross charge volume, not audited MRR): $464,088 cumulative across 2,207 charges from May 23, 2025 to June 9, 2026, with monthly charge volume going from $516 in September 2025 to $10,920 in November, $47,191 in December, and $92,675 in May 20267. That is a 180x ramp in eight months, off an almost dead first five months.
| Thesis component | Evidence | Confidence | Operator implication |
|---|---|---|---|
| Category was pre-validated by OpenRouter's fee-on-credits model | OpenRouter FAQ: 5.5% credit fee, BYOK fee after 1M reqs/mo; LLM Gateway launch positioning "open-source OpenRouter" on HN and Product Hunt | Verified (both companies' own pages) | Clone the business model of a category leader, not its product surface; attack its monetization seams |
| Open source is the wedge, not the product | AGPLv3 repo, 1,291 stars, self-host Docker path, "can be self hosted" as lead differentiator on its own OpenRouter comparison page | Verified (GitHub API, company site) | Open source converts skeptics who already wanted the category; it is a trust shortcut, not a charity |
| Fee undercut + free BYOK targets the leader's monetization seams | Pricing page: flat 5% credit fee, BYOK free; OpenRouter: 5.5% plus BYOK 5% after free tier | Verified | Price against the incumbent's published fee schedule, line by line |
| Margin comes from routing spread, not just the 5% fee | Changelog: 75-90% off partner discounts (CanopyWave, Z.ai, Alibaba), resold with "discount" framing | Inference from verified partnership posts | If you own routing, you own procurement; buy wholesale from hungry suppliers |
| Volume inflection was manufactured, not organic drift | Charge volume x84 in Nov 2025 and x4.3 again in Dec, coinciding with discount partnerships, referral program, Black Friday credit promos | Local TrustMRR data + company changelog timing | Demand for credits responds to merchandising; treat infrastructure like a store |
| Subscriptions were re-added only where bundling beats metering | Pro tier killed Jan 21, 2026; DevPass flat-rate coding plans launched May 7, 2026 at $29/$79/$179 | Verified (changelog) | Subscription packaging belongs where buyers fear variable bills, not everywhere |
Confidence labels used throughout: verified (primary source checked), self-reported (company claim, unaudited), third-party estimate, local TrustMRR data (Stripe charge history snapshot, not audited MRR), inference (our reasoning, falsifiable).
